Diagnose Before You Automate: Where B2B GTM Actually Gets Stuck

Automation multiplies whatever it is given. If the ICP is vague, the data is messy or the handoff to sales is broken, AI agents scale the problem. Diagnose first: check the market and ICP, the message, the data and CRM, the handoffs and the measurement. Then build only the cluster of workflows that fixes the bottleneck you actually have.

Key Takeaways

  • Automation amplifies. Point it at a broken process and you get the broken result faster.
  • Most GTM problems sit in one of five places: ICP, message, data, handoffs or measurement.
  • Audit read-only before you change anything. The serious problems are usually invisible from the dashboard.
  • Build the smallest cluster of workflows that fixes the real bottleneck, then extend it.

Automation amplifies

AI makes it cheap to produce more: more research, more drafts, more sends. That is useful only if the thing being multiplied is right. Automate outreach to the wrong accounts and you reach more wrong accounts. Automate reporting on a misdefined metric and the wrong number arrives faster, every morning.

So the first question is not which agent to build. It is where growth is actually stuck.

Five places GTM gets stuck

  • Market and ICP. Activity spread across anyone who will engage, instead of the accounts most likely to buy.
  • Message. Copy that describes the product, not the buyer's problem in the buyer's language.
  • Data and CRM. Duplicates, guessed tags and segments nobody trusts.
  • Handoffs. Interest that sits in a dashboard because nothing moves it to sales within days.
  • Measurement. Metrics defined loosely enough to mislead (see The Marketing Metrics That Quietly Lie).

What a diagnosis finds that dashboards don't

In one CRM audit (case study 04), a read-only inventory of 285 contacts found that the same five-email sales sequence existed both as a live automation and as 14+ unsent drafts, plus four competing send lists for the same newsletter issue, one still holding 9 internal and test contacts.

None of that was visible from the dashboard. Any of those drafts going out would have sent clients the same pitch twice. Adding more automation on top would have made the collision more likely, not less.

Then design the cluster

Once the bottleneck is clear, choose the smallest set of workflows that fixes it. A vague ICP calls for ICP research and account prioritisation; a leaky handoff calls for enrichment, scoring and routing; a messaging problem calls for research-backed content and personalisation. The workflow library shows what each of those looks like.

Build them on your own stack and data, run them with your team, and measure against the problem you diagnosed. Extend the system only when that problem is solved.

How to start

Do the diagnosis in order: market and ICP first, then message, data, handoffs and measurement. Audit before you change anything, and make additive changes before destructive ones.

That is how every Clarafold engagement begins. The GTM Strategy sprint is the formal version; a first call is the informal one.
